From reactive to proactive: A grocery group modernizes multi-brand operations with Keedian

Starting Point
A leading U.S. grocery group operating multiple regional banners faced growing complexity in managing its facilities operations. One banner relied on a small, overstretched facilities team providing 24/7 coverage alongside aging, underutilized EMS technology. Newly acquired brands lacked a centralized maintenance model, consistent monitoring, and standardized EMS infrastructure.

The company sought to consolidate operations, shift from reactive to proactive maintenance, and establish a scalable framework to support all banners under one unified strategy.
Our Approach

Keedian has partnered with the retailer since 2012, acting as a long-term technical and operational advisor as the company modernized its facilities, energy, and maintenance infrastructure.

Expanding EMS capabilities

Keedian first evaluated the client’s legacy EMS environment, which spanned multiple manufacturers – including systems no longer supported – and functionality focused primarily on refrigeration. Keedian advised on a phased modernization strategy, retrofitting and upgrading EMS systems where possible while replacing unsupported technologies as needed. Through Keedian Connect, disparate EMS environments were onboarded, normalized, and brought into a consistent operational baseline.

As part of this evolution, Keedian helped extend EMS control itself to include HVAC and lighting, evaluating opportunities site by site. These expanded control capabilities were orchestrated through Keedian Command, which enables centralized control, anomaly identification, and operational intelligence across EMS environments. This transformed the EMS from a refrigeration-only tool into a broader facilities control platform.

Layering monitoring and managed services where infrastructure was limited

In parallel, Keedian supported operations through monitoring and managed services via Keedian Cover. For the original banner, Keedian introduced continuous monitoring focused first on refrigeration performance, then expanded to HVAC and lighting as EMS capabilities matured. This reduced the burden on the internal facilities team while enabling proactive issue detection – lowering reactive maintenance costs and extending asset life.
For newer banners, Keedian initially filled maintenance and monitoring coverage gaps where EMS infrastructure was limited or inconsistent. As operations evolved, EMS upgrades and monitoring were added site by site, integrating each brand into the company’s centralized operational model without disrupting day-to-day operations.

Standardizing operations across brands and acquisitions

As the retailer acquired additional brands, Keedian evaluated each banner’s EMS and maintenance stack, advised on technology upgrades, and guided integration into a standardized framework. This included normalizing EMS configurations across manufacturers and aligning control logic, schedules, and performance standards portfolio-wide.

Keedian also supported the evolution of maintenance operations by integrating monitoring and alerts into a modernized CMMS platform. As banners were consolidated, Keedian helped bring all brands onto a single ticketing and maintenance instance, creating a unified workflow across the portfolio.

Don't just take our word for it

01

Expanded and standardized EMS systems across the portfolio

02

Optimized lighting, HVAC, refrigeration, and business operations to improve energy efficiency

03

Migrated CMMS to a single platform, creating consistent maintenance workflows across multiple banners

04

Reduced maintenance costs through 24/7 monitoring, proactive issue detection, and end-to-end issue resolution

05

Freed internal facilities teams to focus on strategic priorities rather than reactive fixes

Impact Achieved
With Keedian’s support, the retailer transitioned from fragmented, reactive operations to a unified, data-informed, proactive facilities and energy management model. What began as supplemental monitoring of aging EMS technology evolved into a standardized operating framework combining expanded EMS control, centralized intelligence, and integrated maintenance workflows across all banners.

By standardizing EMS systems, migrating CMMS to a single platform, and enabling proactive monitoring and issue resolution, the retailer reduced maintenance costs, improved energy efficiency, and gained greater operational control across its portfolio. Today, the organization operates on a scalable model that supports acquisitions seamlessly, strengthens day-to-day performance, and allows internal facilities teams to focus on higher-value, strategic priorities.
